Most software trained us to expect the opposite. Pings. Badges. Banners. Notifications stacked like Tetris. We built attention-extraction machines and sold them as productivity tools.
ContextOS reaches the operator differently. Outputs aren't push messages competing for attention. They're ambient state, rendered on whatever surface the persona naturally already glances at — the watch face complication, the kitchen tablet, the office monitor sidebar, the pinned conversation in Slack, the dashboard tile, the voice assistant when you ask what's next.
Push notifications exist as a failsafe escalation channel, not a default delivery mechanism. The default is make it visible at the right moment, where they already look.

Goldratt's theory of constraints says don't release work into a system earlier than the bottleneck can absorb. In ContextOS, the bottleneck is human attention. So you don't show someone homework due Friday on Sunday afternoon. You show it Wednesday morning, when there's still time to act but no time to forget. You don't pre-clutter. You buffer-protect by surfacing late and tight.
This pillar overturns most current notification thinking. Surfacing too early creates clutter; the calm dashboard becomes a Christmas tree. Surfacing too late means action is no longer possible. The window is narrow and the timing is per-person and per-task.
The mom needs the kit reminder at 9pm Tuesday because that's when she has time and energy to wash it. The brand manager needs the campaign-budget alert Thursday morning because their decision window is Friday's review meeting. The chef needs the prep heads-up at 10:45am because lunch service starts at noon.
Lead time is learned. Early in an app's deployment the engine doesn't know — defaults conservative, adjusts as outcome data accumulates. Wrong calibration is detected by the difference between surfaced at and acted at timestamps, fed back into the model.
Don't release work into a system earlier than the bottleneck — human attention — can absorb.
When the engine has decided a human is needed, the question is which one — and on which surface and channel. The locator resolves this from the signal's context and the user's preferences.
Faisal returns WhatsApps in minutes but ignores email. The store manager in Sharjah won't answer between Maghrib and Isha. Mariam takes three days to write a brief; Khalid does it in thirty minutes. The system learns these patterns and respects them.
Each operator's preferences are explicit and configurable, with sensible defaults when nothing is specified.

The locator picks the highest-preference channel that passes all checks. Quiet hours and DND are time-zone aware. Per-user nudge budgets cap interruptions per day. Channel-specific etiquette is respected — Slack only in workspace hours, WhatsApp marketing-window rules per Meta policy. If the right channel is blocked, the locator falls back. If no response within SLA, it escalates to the next person or raises urgency.

Surface preferences are explicit per persona, with delivery confirmation as feedback — did the eyes actually land? Surfaces don't compete with each other; they're chosen.
Notifications are derived from the structured signal at dispatch time, in the recipient's locale, by their channel constraints. Templates live as versioned config (per signal type × channel × locale × persona).

When the engine routes something to the action queue or the approval surface, the operator reviews the proposal with full context already attached. Accept, edit, reject — in seconds, not minutes.
For genuinely ambiguous cases, the operator owns the call. The engine provides context but not a recommendation. This is the work that genuinely requires a human; the operator's day is now mostly this.
The operator pinning, snoozing, or dismissing always wins. AI proposes; humans decide. This is the permanent invariant. It's what keeps trust calibrated and authority creep at bay.

Human pinning isn't overridden by AI logic. The decision graph captures every override; persistent override patterns retrain the model. This isn't optional — it's the constitutional protection against the seductive failure mode of let the AI just decide.
For regulated automated-decision-making contexts, tenants typically configure high-confidence automations as pre-approved policy executions rather than AI decisions in the regulatory sense. Low-confidence cases always have a human in the loop. Every AI-suggested action is logged with model version, confidence, channel trust, and inputs.
